If you’ve worked in tech for any length of time, you’ve probably seen psychological safety being chucked into the “soft skills” bucket – a nice-to-have garnish on the main course of agile frameworks, technical capability, and delivery targets.
If it’s a garnish, it’s the one pulling the entire plate together. Some recent reflections, definitive data and specific client feedback have shifted my long standing belief into absolute certainty: psychological safety is the driving force behind delivery speed and commercial success.

Recently, we wrapped up a significant phase of work with Meteor Asset Management; they are experts in creating innovative, client first investment and savings products. When the feedback came in, it was a massive validation of everything we’ve been building culturally.
They called working with the team a “breath of fresh air” which was lovely to hear. But what really stood out wasn’t the usual praise for technical excellence…
It was the specific behaviours they highlighted:
We’d been doing internal work on inclusive feedback at the same time, and it made me think about the link between our culture and external results.
I’ll admit that this way of working can be deeply uncomfortable.
In some environments, the ‘safe’ bet is to be polite; don’t question, nod along and move on. Sticking your hand up in a room with unfamiliar faces to say “I’m not sure this is right” is nerve wracking…
There’s biological reasons for that nervous feeling. Did you know that our brains equate social rejection with physical danger? We’re human, meaning we’re wired to want to be liked, but because of that, it’s easy sometimes to fall into the trap of mistaking politeness for kindness.

We’re hired as experts, and in the wrong environment, that can create an internal pressure to always have the answers. But in reality the most expert thing you can do is take ownership of the outcome and care enough to question and be honest, even when it’s uncomfortable.
The reason Meteor saw speedy, high quality delivery wasn’t just because our team is incredible – though they absolutely are…It’s because we’ve fostered an environment where people are safe.
Probing, questioning, and constructively challenging doesn’t happen in a culture of fear or order taking. They all happen when we build psychological safety into our teams and culture.
At Waracle, we have a set of core values. But values on a wall mean nothing if the environment doesn’t allow people to actually live them. Psychological safety is what activates our values and turns them into tangible business outcomes.
Here’s how I’ve seen our values in action:
Work in the Open:
You can’t work transparently if you’re afraid of being judged. Our team has really mastered this one – they share early ideas, ask for help, and iterate quickly. They don’t waste time struggling alone; they collaborate on solutions.
The result for clients: No ‘big bang’ surprises. We normalise showing our working. Issues surface in real time, and course correction happens immediately, plus we all learn from one another!
Bring Others With You:
Success is never a solo pursuit! We work as a unified team, leading with empathy, seeking out and valuing different perspectives – everyone has the opportunity to shine. This support has acted as a multiplier: it’s empowered people to reach their full potential and elevate their skills, which naturally elevates the quality and speed of what we’ve built.
The result for clients: An honest partnership, not a vendor relationship. Everyone pulls in the same direction.
Raise the Bar:
Yes, raising the bar is about relentless curiosity and proactivity. But that requires a foundation of safety. We take pride in what we do and look for ways to elevate our clients’ products and our own skills – this mentality has thrived because our team feels safe enough to challenge how things have always been done.
The result for clients: Innovation, not just compliance. They get more than what they asked for; they get our best thinking. We care deeply about the real world impact our work has on the end users.
Make it Count:
We have big goals, but understand we only have so many hours in the day. Our team doesn’t just blindly execute; they feel empowered to question the value of a task before diving in. By focusing our energy on what really moves the needle, we eliminate wasted effort.
The result for clients: We don’t waste budget on low-impact tasks. Every hour we bill is focused on delivering tangible value to their business.
Enjoy the Journey:
Building great software is complex, demanding work (and we love it!) We deliver work we’re immensely proud of, and we go home happy. The connections we foster prevent burnout, keep morale high, and make the journey enjoyable. This keeps our momentum sustainable for the long haul. We create space for connection and laughter, we genuinely look after our clients and each other.
The result for clients: Stability and stamina. Safe, happy teams don’t burn out or quit in the middle of a critical launch. You get a resilient, happy team that stays the course and keeps velocity and spirits high for the long haul.
I love our values. Individually, they are good behavioural standards. But combined with an environment that supports and encourages, they compound into powerful ways of working.
When you remove the fear of judgment (Work in the Open), enable diverse contributions (Bring Others With You), and empower teams to challenge the status quo (Raise the Bar), you stop losing time to politics and ego. Coupled with focusing on impact (Make it Count) and building the resilience to sustain it (Enjoy the Journey), you remove the friction that slows software delivery down.
Waracle's Company ValuesI am a peopley person, so I love this stuff. But this isn’t just me being a culture enthusiast; it’s a well documented performance multiplier with cold, hard data to back it up.
In short: The research proves it works. At Waracle, our lived experience confirms it.
Happy, safe teams build better digital products.
At the heart of extending our culture outwards is our ‘teaminess’ – our one team mentality. When safety extends beyond our internal squads and wraps around our clients, we stop being an external vendor and become an extension of their team.
We aren’t just an agency throwing code over the fence; we share the same goals, risks, and successes. We genuinely want to succeed sustainably together. That’s exactly when a good culture transforms into a formidable partnership – delivery accelerates as everyone is pulling in the same direction.
Research shows that psychological safety improves ‘team reflexivity’, essentially the quality of feedback loops and how we adapt to continuously improve our performance.
There is a direct chain:

We need to stop viewing psychological safety as a purely altruistic endeavour. Yes, it’s the right thing to do for fellow human beings. But it also makes profound commercial sense!
Our Waracle ‘teaminess’ acts as a multiplier, elevating the speed and quality of what we’ve built together.
Agile frameworks give you the map and the vehicle, psychological safety provides the rocket fuel.
Without it, you’re going through the motions of ceremonies and feedback loops. With it, you unlock velocity, inclusion, and innovation that clients can actually feel.
The next time you evaluate your team’s delivery speed, don’t just look at the burndown charts. Look at your team.
Are they safe enough to be fast?
